I just got back from two weeks in Italy with my wife.
Rome.
Tuscany.
Venice.
Her 50th birthday.
The trip I promised you I was taking back in December.
I didn’t check in with the office once.
And when I landed?
The business had clicked along just fine.
Sales came in.
Clients got served.
Good month.
But here’s what hit me on the flight home.
Somewhere over the Atlantic—ten hours from Venice to JFK with nothing but time to think—I realized I was flying back into a different world than the one I left.
The day I flew out, Anthropic released Claude Cowork. I didn’t look at it while I was gone. Didn’t research it. Didn’t think about AI at all.
But sitting on that plane, I started doing the math.
Two weeks. That’s all it took for another leap.
And these leaps are coming faster now.
It used to be every few months, now it’s every 2-3 weeks, something shifts.
The tools get smarter. The capabilities expand. The gap between “what AI can do” and “what experts get paid for” gets smaller.
And it hit me:
Most consultants, coaches, and professional service firms are falling into a trap.
A trap that feels like the right move.
A trap that looks like progress.
I’m calling it The Competence Trap.
The Competence Trap
Here’s what the trap looks like:
You got good at something. Really good.
Years of experience.
Deep expertise.
Clients pay you because you know things they don’t.
So you keep getting better.
Better analysis.
Better frameworks.
Better deliverables.
More certifications.
More specialized knowledge.
It feels like the right move. It’s what you’ve always done. Get better at your craft, and the market rewards you.
But here’s what you’re not seeing:
You’re getting better at the thing AI just learned to do.
Every hour you spend improving your expertise, your analysis, your ability to process information and produce answers…
…you’re getting better at a race you can’t win.
Because AI processes information faster. Cheaper. And soon—better.
You thought the game was:
Who knows the most?
That’s the old game.
The new game is completely different.
The Two Layers
Somewhere over the Atlantic, staring out the window at nothing but ocean, I started thinking about this differently.
There are two layers of value now. Which one you’re operating in determines everything.
The Processing Layer.
This is where most experts live.
Your value comes from processing information. You take inputs—data, problems, questions. You produce outputs—analysis, recommendations, answers.
Clients hire you for what you produce.
The Processing Layer is about what you know.
The Authority Layer.
This is different.
Your value doesn’t come from what you produce. It comes from who you are.
Clients don’t hire you for deliverables.
They hire you for your judgment.
Your perspective.
The trust they already have in you.
They don’t find you during a search. They seek you out before they start searching.
The Authority Layer is about who you are.
Why This Split Is Happening Now
AI is crushing the Processing Layer.
McKinsey just cut 5,000 consultants. They’re cutting thousands more. Their internal AI tool Lilli handles research and analysis that used to take teams of people weeks. Now it takes hours.
They’re not cutting the partners.
The trusted advisors.
The people clients specifically want in the room.
They’re cutting the processors.
The people whose value was what they produced—not who they are.
But here’s the thing most people are missing:
While AI is crushing the Processing Layer, it’s making the Authority Layer more valuable.
Because as AI floods the market with information, trust becomes the scarce resource.
Anyone can get answers now. What they can’t get is someone they trust to make sense of those answers.
The Simple Test
Here’s how to know which layer you’re in.
When a client reaches out, ask yourself:
Did they find you because they were searching for someone to do a job?
Or did they seek you out because they already knew who you were?
Found during a search? Processing Layer. You’re competing with everyone else. Including AI.
Sought out before the search? Authority Layer. You already won.
The data backs this up. 92% of B2B buyers start with at least one vendor already in mind. 41% have decided on a single preferred vendor before they even begin evaluating.
If you’re not the person they have in mind before they start looking—you’ve already lost.
Doesn’t matter how good you are.
Escaping the Trap
The Competence Trap is seductive because getting better at your craft feels right.
More skills. More knowledge. Better deliverables.
But that’s the trap.
You’re getting faster at a race the machines already won.
The answer isn’t to get better at processing.
The answer is to escape the Processing Layer entirely.
Build authority. Become the person clients seek out before they search.
The experts who are thriving right now—not worried about AI, not anxious about the future—all have one thing in common.
They’ve built something tangible. Something that positions them as THE authority before the first conversation happens.
When you have that, the trust is already there. The client isn’t evaluating whether you’re credible. They’re figuring out how to work with you.
The power dynamic flips.
The Question
I landed at JFK thinking about all of this.
Two weeks away. The world moved forward. AI got smarter.
And I came back to a business that runs without me—because I’m not in the Processing Layer anymore.
The question is: Which layer are you in?
If clients find you during a search—if you’re competing on competence, on what you know, on what you produce—you’re in the Processing Layer.
And you’re in The Competence Trap.
Getting better at a game that’s disappearing.
If clients seek you out before they search—if they already know who you are, if they want YOU—you’re in the Authority Layer.
That’s the only layer that’s safe.
The experts who survive this shift won’t be the ones with the most knowledge.
They’ll be the ones with the most authority.
